5 Mistakes Experienced Church Leaders Make

Experienced Church Leaders don’t mean to do it. Being complacent. Making mistakes. It “just happens” we tell ourselves. But does it have to happen? Not really.

After spending more than 22 years in full-time ministry this “experienced” Church Leader has committed every mistake on the list. We can chalk it up to complacency, over confidence, or a complete and utter lack of awareness. I know, you’re probably thinking…aren’t you a “successful” Church Leader and ministry consultant? Aren’t you supposed to stay on top of this stuff? Aren’t you supposed to lead without making mistakes? I wish it were that simple. I’m human. I make mistakes. Hopefully I can help you by sharing my blunders.

But what exactly is an experienced Church Leader? I’m sure you’ll answer that in your own way. If you’re reading this blog post, I’m betting the majority of you think you’re an experienced Church Leader. Or maybe you’re someone well on their way to becoming an experienced Church Leader who wants to avoid the blunders of us veterans. I commend your proactive efforts. So, let’s just agree that the term experienced Church Leader applies to all of us.

1. Moving too Fast

If you know me, you know that I love progress and results. In fact, I can be tempted to choose accomplishing the mission over people, even though people are the mission (weird huh). I’ve gotten myself into trouble a couple of times by moving too fast and leaving people in the dust or even worse mowing over people in the way. Both are bad. Yes, people are dying and going to hell, and someone has to do something about it…like right now…and that someone is you and me. But I’ve often underestimated what I can get done over the long haul and overestimated what I can get done this week.

2. Holding on too Long

Control is the enemy of growth, period. It’s the enemy of personal growth, professional growth, organizational growth as well as the growth of the Church and the spread of the Gospel. I’ve held onto things too long and told myself that others wouldn’t do it the way I wanted it done or as well as I could do it. Frankly I was wrong. The dirty little secret of Church Leadership that no one ever tells you is the higher you go in leadership the more you actually have to let go of and give away. If you don’t learn to let go, you will become the lid on the growth of the church.

3. Shifting Blame

Accepting personal responsibility is the first step that we take when it comes to real growth. This idea of “walking in the light” that the Bible talks about is the greatest personal and leadership challenge I believe we’ll ever face…and we’ll face it over and over and over again. I’ve been guilty of judging myself based on my intent and motivation and others by their performance. I’ve learned over time that blame goes up and praise goes down. Good leaders push praise down onto others and accept responsibility and blame for things that go wrong in the organization because ultimately, they’re in charge and have the power to change things.

4. Underestimating People

Have you ever underestimated someone? I have. More than once actually. I’m embarrassed to say that I’ve underestimated what a volunteer can do as a volunteer. I mean there are fantastic, high capacity people in our churches that get paid a significant amount of money to do a job that they’re really good at and we cast the big vision to them of holding a door at church on the Guest Services Team. Ugh. We need to think differently. I’ve even underestimated young staff members. I forget how young I was once. I was 32 years old when I became an Executive Pastor at a church that was 2,500+…so yeah…start believing people and start giving them authority and space to lead. They might surprise you.

5. Trusting People Instead of their Performance

I’ve ignored people and refused to believe the truth about people. Even when they tell me who they are through their performance. I’ve chosen to trust and view them through relational trust that had been built up over time (friendship) instead of listening to them when their performance tells me over and over that they aren’t gifted to do a certain job, that their capacity isn’t as high as I thought, or that the job had outgrown them. Every time I’ve done that I’ve been guilty of hurting and holding the church back.

And that’s the list. It isn’t a list of ALL the mistakes experienced Church Leaders make, but they’re at the core of most of my leadership failures. Even though the list is short, there’s a lot of lessons that can be learned from my mistakes.

What to do when you find yourself Doing Everything

Have you ever felt like you were working as hard as you possibly could and still at the end of the day were left with a pile of work that didn’t get done? Ever feel like everyone was coming to you for you to weigh in on every decision that needed to be made? Ever feel like what you thought was just going to be a busy season has turned into a normal way of work?

Pain points like this can be a gift because pain is an indicator that something is wrong and needs to change. The good news is things can change. When you experience this kind of pain it’s time to ask yourself the following questions:

Have I Hit a Capacity Lid?

The first question to ask is, “What am I doing that is contributing to this?” Great leaders always start with themselves, not others. They take personal ownership for where they are and how they got there. Is there a new skill you need to learn or a new approach you need to take? Do you need to increase your capacity and break through that lid?

What Needs to Change?

Do you need to learn to delegate more tasks to others? Do you need to empower others to make decisions and build strategies that get the team to designed outcomes? Are you doing too much as a high level generalist and it’s time to narrow your focus and allow other specialists to do a better job at what you were doing an okay job at? In other words, often times this kind of ongoing experience can be an indicator that it’s time for a growing church to restructure.

What Does the Church Need from Me?

Where do you bring the most value to the church? Where do your gifts, abilities, and experiences advance the vision the most? Are you contributing greatly in that area? The thing that most people don’t realize is that as the church grows the church actually needs something different from its leaders along the way, not all that dissimilar to parenting.

What Do I Want to Do?

Of all the things you find yourself doing right now, what do you want to keep doing? What would you give away to others to do if you could? Is what you’re doing right now moving you closer to the vision or further away? And do you want to go where that vision is leading you?

Church Leadership and the Illusion of Control

Church leaders are supposed to be the best kind of leaders, right? Caring, humble, courageous, strong, and selfless. The term controlling probably wouldn’t make a top-10-list of attributes to describe the ideal church leader. Now I know you’re not a control freak, I mean you’re way to godly for that. But if you’re on a church staff I’m sure you’ve served with a control freak at some point. And control freaks are dangerous, especially in the church.

The other day my 11-year-old daughter was asking me about a group of people she perceived to be controlling. With the innocent insight that only a child seems to have she said, “In the books I read people who are controlling are usually the bad guys.”

So here’s to hoping that you never turn out to be a “bad guy.”

Control is an Illusion

I’m about to say something that’s going to be difficult for some of you to hear. You’re not in control. I know you think you are…but…you’re not. Control is an illusion. I know all of you’re calendaring, budgeting, planning, organizational charts, and administrating tell you that I’m wrong. But I’m right. Those things lull you into thinking you’re in control and provide the illusion of control. It’s comfortable, like a warm blanket. But don’t be seduced into becoming a control freak. You’ll be in for a very rude awakening one day.

Jesus isn’t a Control Freak

Jesus is a gentleman. If you want to go down a path that isn’t good for you or others around you, He’ll actually let you do that. He may be sad for you because the choice isn’t the best for you, but He’s not going to freak out or fret about your choice. He most likely isn’t going to rescue you from the consequences of your decisions but He’ll let you make them. Even when He knows how life is designed to work and you choose your own way.

Your Policies can’t Control Outcomes

I know that you think your policies will make everybody behave the way you want them to and make everything run like a predictable well-oiled machine but unfortunately they won’t. I know that statement is hard for some of you to read, I’m sorry. I really am. I wish it weren’t true, it be easier if it weren’t true. But it is. Your policies might help you mitigate some risk, they may help you institutionalize the culture you’re trying to build, but they won’t control outcomes. No matter what policy you have in place, if someone wants to do something stupid, they will. Oh, and when you do try to control everything with over policying (I don’t think that’s a word) things, you’ll actually drive your most talented team members away.

Your Team needs to be Unleashed not Controlled

I know you think you’re pretty special, truth is you are. But Jesus has gifted your team with some pretty incredible gifts too. In fact I bet they have gifts that you don’t have. Controlling leaders stifle fun, innovation, and ultimately production. Your team needs to be empowered and unleashed to be who Jesus has created them to be. That’s when they’ll have the most fun and you’ll get the greatest results. The sad, and very dangerous, thing is controlling church leaders actually stifle personal growth in others and the expansion of the Gospel.

The Only thing you can Control is your Attitude and your Effort

The good news is there is something you can control, and that’s you. You are responsible for what happens inside of you, how you respond to life, and the actions you take. Every moment of every day you have the incredible opportunity to control your attitude and your effort. There’s not much that you can actually control and change, but you can control and change you. Truth is, that’s probably enough. Much more and it would probably be a bit overwhelming.

Where there’s a Huddle there’s a Team

How do you know if the volunteer teams at your church are really working? I don’t mean are they getting stuff done and meeting objectives, I mean are they developing people. After all the point of building volunteer teams at your church isn’t just to use people to accomplish objectives but rather to create opportunities and relationships to develop people.

Team huddles are one of the most overlooked opportunities by many church staff, and yet they are one of the easiest tactics to implement and they bear a disproportionate amount of fruit.

Simply put where there’s a team there’s a huddle. No huddle…no team. So go looking for huddles at your church. If you don’t see any you may be using people instead of developing them.

Team huddles are evidence of…

Leadership

When you see a team huddle that means someone is leading. Someone is getting the team together and calling the plays.

Planning

When you see a team huddle you can rest assured that someone is doing some planning. They’re sharing that plan with the team and helping everyone know how they’re going to accomplish what they’re going to accomplish that day.

Coordination

When you see a team huddle you can know that people are working together in a coordinated fashion. Yes someone has planed the plays and called the plays but it takes everyone blocking the right scheme, picking up their individual assignments, running the right routes, and putting the ball where it needs to go at the right time for the team to win. That’s called coordination.

Development

You know people are being developed when you see a team huddle. Tasks are being delegated and people are being empowerment to make decisions. Responsibility is being shared and young growing leaders are learning to build trust.

Encouragement

You can know that people are being encouraged when you see team huddles. People are celebrating what was accomplished on the last play and individuals on the team are being called out and honored for doing a great job.

If your church isn’t using team huddles try having each volunteer team start and end with a huddle using the tactics above. Try it for 30 days…you may be surprised by the results.

Leadercast 2014: Andy Stanley

If you missed Leadercast this past week then you missed out on some great leadership content! But no worries you and your team can catch up quickly. I’m going to post my notes and thoughts from each of the sessions over the next couple of days! First up was Andy Stanley…enjoy!

“Beyond you leaders are leaders who fearlessly and selflessly empower leaders around them and as well as those coming along behind them”

Fearlessly: This means you’re not afraid of the 25-year-old leader in your organization that knows more than you. They’re smarter, they’re cooler, they’re hipper, they have newer ideas. The beyond you leader pours into this young leader even though they may take their place in the organization someday.

Empower: This means every single leader has power. If you set somebody’s schedule or salary then you have power. Empowering others means leveraging your influence and power for the sake of the people around you.

  • The value of a life is always measured by how much of it was given away
  • At the end of a life we always celebrate generosity and selflessness
  • The value of your leadership will always be measured by not by accumulation but by how much of it was given away
  • While we may celebrate generosity we envy accumulation
  • If we are not careful and intentional about our leadership being beyond you and not about you, you’ll look back one day and think about what could have been

3 Ways to become a beyond you leader

1. Make as few decisions as possible: One of the most empowering things you can do for those around you is to allow others to make decisions that you could make. If you have the power to make a decision and you give someone else the opportunity to make the decision, you’ve just empowered someone else to lead. Practice saying “you decide”

    • One of the best ways to build consensus and ownership in your organization is to give the power to make decisions away.
    • As your organizational authority increases, your organizational I.Q. decreases – as you have more and more things under your authority and you will know less and less about more and more things.
    • If you don’t allow others to make decisions you are going to be compelled to make decisions about things you know nothing about.
    • The best way to find out who the best decisions makers are in your organization is to allow other to make decisions
    • Just because you have the authority doesn’t mean you need to exercise your authority

2. Work for your team: Ask this question to your team…what can I do to help? Leverage your talent and authority to help you teams dreams come true.

3. Empty your cup: You don’t have everything you need to fill your teams cup. Our responsibility isn’t to fill their cup but it’s our responsibility to empty our cup. Not because that’s all there is to know but it’s all you know.

  • Don’t wait until you’re the boss to do this. Start where you are at. Because if you don’t you’ll think you got there by hoarding instead of by helping.
  • If your leadership isn’t all about you it will live beyond you, but if your leadership is all about you it won’t live beyond you except for serving as someone’s bad example.
