The Rules of Innovation

One of the best ways to learn as a church leader is to get outside of the “church-world” and learn from other industries. That kind of exposure challenges your thinking in new ways. It exposes you to different problems that you aren’t facing as well as new solutions that churches aren’t even thinking about.

The other day I had the opportunity to learn from a friend of mine who works in a different industry than the church I serve in. He works for a fast growing, global, world class company that’s known for innovation.

As I listened to him describe his company’s approach to innovation there we some core concepts that were counter intuitive that really stood out to me.

First…Master the Standard

You don’t have the right to innovate until you’ve mastered the existing standard, because otherwise you degrade the standard. In order to innovate you have to begin with a baseline standard. That starting point allows you to begin to improve things, be creative and innovate. In a church you may have a standard way of doing things like checking in kids, new families, or following up on guests. You may have standard expectations in regard to the quality of the worship band, lighting, sound or even the percentage of attenders in a group or engaged in a volunteer team. Innovation in those instances would mean mastering the standard, whatever that is, and then trying new things to improve upon it.

Hyper Standardization AND a Free for All are both Bad for Innovation

Both over standardization and a wild west, no holds barred approach squelch innovation. Innovation for the sake of innovation is a waste of time. There’s plenty of opportunity to innovate against a problem. The best innovations are always for the sake of guests or customers and make things simpler not more complicated.

How it Really Works: 

1. Communicate BEFORE you Innovate
Before you start improving upon the standard always communicate up to your direct report. No boss likes to be surprised and you may find that your boss has different priorities for your time than what you want to innovate.

2. Define the Period of Time that you’ll Run the Test
Be clear about how long you’re going to test this new innovative idea as well as the potential scope of impact.

3. Evaluate Real Results
Conduct an autopsy on the test you ran. What were the net results? Look at both the data and the anecdotes. If it’s not significantly better than the standard, then ditch the idea…it’s not worth chasing.

4. Preserve what Worked and Pivot away from what didn’t
Simply put, have the courage to turn away from ideas that didn’t work, even if you liked the idea, even if it was a good idea. If it didn’t work, then don’t waste your time working it. Preserve what did work significantly better and either work to implement it everywhere or continue to improve upon it.

How to make Guests Feel Uncomfortable at your Church

It’s uncomfortable for a person who’s unfamiliar with God and church to go to church for the first time. Often times they feel as though they’re taking a huge risk by even showing up. Unfortunately, there are a lot of things that churches do to make guests feel even more uncomfortable when they go to church for the first time. Here are just a few…

Use Insider Language

Churches are notorious for using cute insider language like the “Butterfly Room” for the 2-year-olds. Just call it the 2-year-old room, that’s going to help guests understand it and not feel like an outsider. No guest knows if their kid should go in the butterfly room or the lady bug room…they’re raising kids not bugs. Also stay away from acrostics…I know every good Christian in America should know what FPU means, but I’m telling you, people who are new to church have no idea what you’re talking about. And if it’s confusing to them it could be the difference in them leaning in towards Jesus or away.

Point them Out

New people love to be singled out and made the center of attention, so make sure you do something like have them all remain seated and have everyone greet them in the worship service at some point. I hope you know that I’m kidding…if you don’t, let me let you in on a little secret…I’m kidding. Don’t point out new guests. Instead think through creative and nonthreatening ways for guests to self-identify themselves and let you know they’re there.

Make it Confusing to Navigate the Building

Make sure that you don’t use clear signage throughout your building. Guests should just know where to go when they come to our church, and if they don’t it’s their own fault. If they came to church more often they’d figure it out. When guests don’t know where to park, don’t know which entrance to go in, and have a difficult time navigating the facility because you haven’t thought about that for them and helped them through great way-finding, that always makes an already awkward situation worse.

Don’t Update your Facilities

That church building that looks and smells like it’s fresh out of 1980…yeah don’t update it, it’s vintage. We don’t need to impress people with our building. We’re here to worship God, not a building. I don’t think church buildings need to be crazy, over the top impressive…but when a church facility is not on par with other public space in the community it’s going to make guests feel uncomfortable.

Have Weird People taking care of their Kids

It’s weird dropping off your kids with someone you’ve never met before. It probably even makes some people feel like bad parents. Dropping off a kid in a room that is dirty and has old carpet, where the toys aren’t clean or a room that smells bad can make guests feel very uncomfortable. Not to mention dropping off kids where there is only a teenager or a male volunteer in the room can plain creep guests out. Oh, and make sure you don’t change their kids diapers and give the kids back to the guests with a dirty diaper…that always makes guests feel comfortable (sarcasm intended).

Why People Don’t Invite their Friends to your Church

There are a lot of reasons people go and check out a church for the first time. Maybe someone they know gets married and they go to celebrate their wedding or someone they know passes away and they go for the funeral. It may be that they already go to church on a regular basis and they move to a new area and are looking for a new church, or they decide to leave their old church for any number of reasons and are trying to find a new one. It may be that they saw some clever marketing from your church and decided to try it out or there is some crisis going on in their life and they think they might find some answers at church. Like I said, there are a lot of reasons people check out a church for the first time.

For all of those possibilities, the number one reason people attend a church for the first time is still because a friend personally invites them.

If your church is serious about growing and reaching new people you’ve got to figure out what is keeping people from inviting their friends. While many church leaders blame their people for not inviting their friends because they’re not “spiritually mature enough” or don’t have a “deep burden” for the lost I’d suggest it may be less complicated than that. It may be your fault.

#1 Quality Matters…a lot

I know churches don’t like to talk about this but it’s an unavoidable truth if you really want to reach and introduce new people to Jesus. I’ve been in too many churches whose facilities have not been maintained, they’re fresh out of 1978 and it’s not on par with other public space in their community. I’ve seen too many churches with someone leading worship on stage that just can’t sing. I’ve also been to too many churches who claim to be friendly but if you’re not an insider no one ever talks to you. I don’t think any of those churches intended to push away guests, but they did. Where did we get this idea that intent supersedes experience? I think we’ve misread the Scriptures that teach us that while man looks on the outside that God looks on the heart. The fact that God looks at the heart should challenge us and the fact that man looks on the outside should also challenge us! I don’t think that scripture in particular is a judgement statement in so much as it is a simple observation and fact. I could go on, but I think you get my point.

Question: Is what we are offering our guests quality? Are people not inviting their friends because they’re embarrassed to? How could we do less but do it with greater quality?

#2 New People bring New People

In John chapter 4 an entire village of people meets Jesus. Not because a missionary or pastor went to them or someone went through an evangelism training course but because of a simple invitation. A woman who had known Jesus for all of a couple of minutes invited everyone she knew to meet Him too. She was “new to Jesus.” New to Jesus people don’t need to be sequestered from their friends who don’t know Jesus and placed into some training program and then “sent” back out. They need to be encouraged to simply invite their friend to Jesus. Most people in our churches who have been around Jesus the longest invite the fewest people to Him (seems a little wrong if you ask me…but what do I know). This usually happens because over time they hang out with less and less people who are unfamiliar with Jesus. They wake up one day and all of their friends are Christians.

Question: Do we have new people at our church, and are we investing more in new people or in people who have been around for a while?

#3 Guest Comfort Level

Now I’m getting really shallow. I know. But like it or not if guests aren’t comfortable they aren’t going to be a lot of them at your church. There are a lot of things that can make a guest feel uncomfortable at your church. I’ve been to churches that don’t ever mention guests in their services. I’ve been to some churches that had really poor signage and I had no idea how to navigate the facility. I’ve been to churches that ask guests to remain seated during the service so regular attenders can come say hello (yea, there is no way I’m doing that). I’ve been to churches that tell people if they want to get into a small group to go see Cindi and I’ve thought to myself, “Who’s Cindi and where am I supposed to meet her if I want to get into a Small Group?” Churches are notorious for making outsiders feel like, well…outsiders. And then they wonder why guests don’t come back.

Question: What insider behaviors and language do we use that makes it difficult for outsiders to gain access to Jesus?

#4 Fun

Now I’ve probably finally gone off the deep end with this one. But if your church isn’t fun, if people don’t laugh, they simply aren’t going to invite their friends. No one invites their friends to stuff that isn’t fun. If kids don’t have a good experience at your church, you might be doing it wrong. If people don’t laugh at some point you might be doing it wrong. Jesus was actually really funny by the way. Jim Rayburn the founder of Young Life said, ”It’s a sin to bore a kid.” If that’s true then a lot of our churches might be in risk of sinning. Hmmmm… (yes I said people may not invite their friends to your church because it’s boring)

Question: Do people have fun when they come to our church? What can we do to help church be a fun experience?

If you’re a courageous church leader it may be worth your time to get your Sr. Leadership Team together to discuss where in your community people invite their friends to go with them to. Seriously, make a real list on a white board or something. Then make another list of all the reasons people invite their friends to go there with them. Then finally compare that to your church…you may be onto something at that point.

7 Lessons from a Sr. Pastor Succession Plan that Worked

In 2014, I had a front row seat to the handoff of senior leadership of a multi-mega church from one Lead Pastor to another. Serving on the Executive Team at that time I had the privilege of having a behind the scenes view to the whole thing, start to finish.

Scott Ridout, who now serves as the President of Converge Worldwide a movement of over 1,300 churches that have joined together to start and strengthen churches, served in leadership at Sun Valley Community Church for 16 years before handing it off to Chad Moore who now serves as the Lead Pastor.

Both are fantastic leaders and even better men. Now a couple of years removed from leading through that transition with them there are a few things that stand out to me that made the transition successful. If your church will be going through a leadership transition in the future you may want to keep these principles in mind.

Hired from the Inside

Chad had joined the staff at Sun Valley back in 2004 and had already been on the team for 10 years when this transition happened. When you like the culture that you have you hire from the inside, when you want to change the culture you hire from the outside.

Public and Private Trust

As a result of leading together up close and over time trust had been built with 4 unique and important audiences. The church body, the staff, the board, and of course trust had been built between Chad and Scott. That public buy-in and private trust provided a foundation for the transition to succeed.

Reflection of our Culture

Due to his tenure at Sun Valley, Chad embodied the culture we were trying to create. If we had hired someone from the outside it would have marked a change in culture and with it a period of turmoil.

A High Capacity Leader is Essential

While both men are fantastic leaders, they are different leaders. But they are both high capacity leaders. While gifted uniquely they both have a high capacity. When there’s a new leader you don’t want people hoping that they’ll grow into the role. We didn’t have to worry about that in this case.

The Right Timing

The best time to make a baton handoff is at full speed. The best time to make change in a church is when you have momentum. Sun Valley had just gone multisite 3 years prior to this succession and was (and still is today) experiencing new growth.

A Clear Next Step for the Exiting Pastor

Scott had a very clear calling in all of this to become the next President of Converge. Without a clear next step for the exiting Sr. Pastor this would have gone completely different.

Humility

I could have easily led with this one. Humility was the chief characteristic that provided the right environment for the transition to be as successful as it was. Both men chose to do what was best for the church at every juncture in the process rather than grasp for power, prestige, preference or position.

How to Choose the Next Board Members at your Church

If you’ve led in a church for any length of time you can probably tell some stories of experiences you’ve had with dysfunctional Church Boards. Church Board become dysfunctional for a variety of reasons and there are some basic steps you can take to avoid a dysfunctional Board. The first step is to avoid inviting the wrong people to the Board. In writing this post I’m assuming that you’re already vetting potential Board Members based on the letters the Apostle Paul wrote to Timothy and Titus about selecting church leaders. 

1. Timing

The best way to get to know potential new Board Members is up close and over time. Which means you’ve always got be “dragging the magnet through the sand” and developing people. If you’re a new church start up I wouldn’t recommend inviting people to a Board role until after the first 3 years. It takes at least that long to establish the vision, see who’s actually going to be with you, and start building a culture. Otherwise they’re just going to bring all of their ideas from their old church. This goes for people who are new to an established church as well…give them enough time to acculturate to your church. You can get yourself into trouble if you invite people to leadership too soon.

2. Volunteering

This one may seem like a no brainer, but if they’re not already a part of a volunteer team leading somewhere, not just volunteering, but leading somewhere then you need to pass.

3. Giving

If they’re not already generously supporting the ministry of the church financially then you need to pass on them. I know a lot of people are going to disagree with me on this one because church people get weird when the topic of money comes up, but trust me, if they’re not giving they’re not with you, and you don’t want someone on your Board that’s not with you.

4. Trust

If the Sr. Pastor doesn’t trust them then you’ve got to pass on them. That may seem shallow, but no Sr. Pastor wants people on their Board that they can’t or don’t trust.

5. Need

Have you stopped to ask, “What do we need on our Board right now?” With what we’re going through, where we’re going, the personalities on the Board currently, what’s needed in the next Board Member?

6. Protect

If they’re not going to help protect the staff, the vision, the doctrine, and build and protect the unique culture of your church, then they’re not the right next person to be on your Board.

7. Power

They’re not chasing a title, a role, or a seat of influence or power. They understand that power is given to serve others not push people around.
