Does your Church need to Sacrifice something Sacred?

Knowing when to end a ministry can be tough, taking the right approach to how to end it can be even more difficult. Starting a new ministry initiative at your church is usually fun, exciting and is often full of new engagement with new people and is typically coupled with momentum.

If your church has been around for a while you’ve probably started some new ministry initiatives over the years. The trouble is, everything you start you need to work to sustain. Then eventually that ministry runs its natural life-cycle and you’ve got to make a decision. Do you kill it or let it die a natural death?

Chances are your church has some “sacred cow” ministries that have been around for a long time, have a great history, have had a great impact in the past, but are on life support now. Does your church need to sacrifice some of these sacred cows?

The Danger Zone

The most dangerous ministry to continue to invest in at your church is a ministry that keeps insiders (people who already know Jesus) happy but doesn’t reach outsiders (new people). These ministries probably still have a lot of people engaged in them and at one point were full of new people and stories of life-change. As the ministry has reached “maturity” now the people engaged in them really enjoy the relationships they’ve built over time. They’re not necessarily bad, they just don’t reach new people. They may not have even started to show decline yet, but you know that they’ve effectually “jumped the shark.” That’s what’s so dangerous. These ministries need careful attention and skill applied to move them back over to the upward slope of the life-cycle or they’ll continue to drift towards decline and eventual death. 

Foolishness

It’s possible that your church is still investing heavily in some ministries that aren’t producing many results. If we’re following the plan Jesus laid out for His Church, the results we’re chasing are life-change. However, many churches are still investing resources like staffing, finances, time, communication horsepower, and emotional energy into ministries that are producing little life-change. The book of Proverbs would call that foolishness.

New Opportunities

If you’ve got new opportunities to help new people say yes to following Jesus but you can’t fuel those new ministry initiatives because you’re still investing heavily in ministries that aren’t producing much life-change it’s probably time to kill some sacred cows. It’s surprising how often church leaders forget that that pruning is a biblical concept. You can’t follow Jesus and stay where you are personally, so why would we think that our churches can follow Jesus and stay where they are at the same time? Something needs to change.

Kill it OR let it Die?

It takes just as much skill and courage to end a ministry as it does to start one, sometimes even more. When a ministry is nearing its end, you’ve got a decision to make, do you kill it or let it die a natural death. The answer is it depends. Is it a barrier to launching and investing in the new ministry initiative you feel led to begin? Is it creating organizational drag? Are you and your team investing a disproportioned amount of time, money, volunteers, and emotional energy into it? If so, it may be time to kill it. If not, then why create unnecessary pain for yourself and everyone else, just let it die a natural death.

7 Questions to Help your Church Determine the Location of your Next Multisite Campus

The multisite movement isn’t going away anytime soon. In fact, the last statistics I saw indicated that only 12 of the 100 of the largest churches in America are not multisite churches. What was once a band aid solution that growing churches used to create space for outgrowing their facilities has now turned into a mainstream method to deliver growth to new locations.

If you church is thinking about launching a new multisite location in the next 18 months I’d encourage you to seriously think and talk through the following 7 questions with your Sr. Leadership Team to help you determine the next right location.

#1 Do we already have people attending our church that live in that new location?

You plant new churches where you don’t have people attending your church but you start new campuses where you already have people attending your church. Launching strong means “going where you are.” I know it may sound counterintuitive but it works. Start by mapping out where your current attenders live and identify pockets of greater density as potential areas to begin new campuses.

#2 Are there people in that new location already engaged in our mission?

Beyond attendance and “brand recognition,” do you have people in that area who are “all in” with you? People who will transfer your culture to the next location and who can lead not just attend? A great place to start is to determine who lives in that area that is already in a small group, they’re financially contributing to the church, they’re on a volunteer team, or they’re leading other volunteers.

#3 Is the new location 20-30 minutes from our existing location?

This is still the sweet spot nationally on drive time between campuses. Obviously, there are variations between urban, suburban and rural communities. There are also emotional barriers at play with drive times. Mountains, lakes, rivers, rail road tracks, highways and the like can all be mental barriers in communities to people attending a new campus or driving to a location…and those just may be a reason to put a new campus on the other side of that barrier.

#4 Does the location reflect who we are trying to reach?

All churches idealistically want to reach all people, I understand that sentiment. But your church is naturally built by intention or neglect to reach a certain kind of person. Your style and approach to ministry is designed to work with certain people and not with others. Don’t fight it. It’s a biblical approach. It’s called contextualization and it’s what the Apostle Paul did in the early stages of the Church.

#5 Are there available facilities with the right parking and seating capacities that are also in the right location?

It still holds true. Location, location, location…just ask any realtor. Does the location you’re considering meet your seating, kids space, and parking needs? Are you going to buy land and build ground up? Is it a popular area that has a lot of drive by traffic? Is it an area that people drive to or drive from?

#6 Are there already churches with a similar mission and style in the new area we’re looking at?

Other churches aren’t the enemy. The enemy (Satan) is the enemy. We are not in competition with other churches. If there is another church like you in that area and the population density wouldn’t work for more churches like that, then move on to another location.

#7 Is the potential location experiencing growth or development?

Are new people moving to the area? Is the area growing and experiencing new development? New people get involved in new churches and take new steps. New is a huge potential for success.

Should your Church Start New Campuses or Plant New Churches?

“Multi” doesn’t mean “Mega” anymore. According to a study conducted by Leadership Network there are more than 8,000 multisite churches across America and more than 1,600 megachurches (churches of more than 2,000 people in weekly attendance). While both are growing, the multisite church movement has outpaced the megachurch movement in America. What was once seen only as a Band-Aid solution for space issues at megachurches has become a vehicle for growth in local churches of all kinds and all sizes (the average size that a church goes multisite is around 850).

But multisite is not the only way to reach new people. Church planting has been a time-tested strategy to reach new people in new cultural contexts. Church planting works best to reach people who are culturally and/or demographically different than us, where a different approach than the way we do church would be the most effective. Starting new multisite campuses on the other hand works best for people who are geographically closer, and both culturally and demographically similar to us where the same approach to the way we do church would be the most effective. In other words, it’s not one or the other, it’s both-and. It’s about what approach is going to be the most effective in reaching people with the Gospel. However, there are some significant differences between adopting a planting or a multisite model.

Location

Unless a new church plant is specifically designed to reach a different demographic in a current community, church plants typically take place outside of a 30-minute drive time radius of the sending church. New multisite campuses are typically launched within a 15-30-minute drive time of the sending church.

Leadership

The prototypical Church Planter is entrepreneurial, has a unique culture they are building, a specific vision they are chasing, and acts as the team owner. Great Campus Pastors on the other had embrace an existing vision, implement that vision in their unique campus context, shepherd the local congregation, and are great at coaching the team.

Finances

In a typical church plant, it’s not uncommon that the plant team raises financial support outside of the budget to fund their salary and to fund the public launch of the ministry. Often this financial support may come from individual donors, sending churches, or sending organizations. In a multisite setting, the original campus or existing campuses fund the new campus including salaries, facilities, and start-up costs (usually with more significant funding than a church plant setting). Once that new campus is financially healthy they also typically begin funding central services with a fixed percentage of its budget.

Genesis

In a church plant, everything is starting at the beginning. Everything is new by nature, hasn’t been done in that unique church and context and by necessity must be created. In a multisite setting things aren’t being created as so much as they are being contextualized and replicated. After all, one of the reasons churches go multisite isn’t to create something new but rather because they have a culture worth replicating.

Governance

This one seems to be a bit of no-brainer, but church plants are typically self-governed and have their own board, even if they have a connection to a denomination. Multisite campuses, on the other hand, are governed by a central board of elders whose decisions influence every campus.

When it comes to managing the tension between church planting and multisite, it’s not a matter of either or, it’s both-and. They don’t have to be competing strategies. After all the goal is to lead more people, in more places, into a relationship with Jesus.

Why going Multisite won’t Fix your Church

The last stats I saw showed that there are more than 8,000 multisite churches across America and more than 1,600 mega churches (churches of more than 2,000 people in weekly attendance). While both are growing, the multisite church movement has outpaced the mega church movement in America. What was once seen as only a Band-Aid strategy for space issues at mega churches has become a vehicle for growth in local churches of all kinds and all sizes (the average size a church goes multisite is around 850-1200). “Multi” doesn’t mean “Mega” anymore.

I’m excited about this trend, because I’m excited about churches growing and reaching new people with the Gospel. But one trend I’ve observed about the multisite movement concerns me. 80% of churches in America are stuck or in decline and a growing number of them are looking to multisite as the silver bullet to fix their “stuckness.” Here’s why I’m concerned…

1. There is no Silver Bullet Fix for your Church

I’ve never seen a church (or a business, relationship, or anything else in life for that matter) where there was a silver bullet fix. For churches that are stuck or in decline, please don’t multisite. Trust me, you’ll only make it worse. Master the standard and then innovate.

2. Don’t go Multisite until you have to

Don’t go multisite until you have to. Sounds simple enough right? What that means is if you don’t have momentum don’t try to manufacture it through going multisite. It will backfire on you. If you’re already doing multiple services, if you’re already growing and reaching new people with the Gospel, if you already have momentum, if you already have the leadership and organizational bandwidth to do it then by all means, please, go multisite.

3. Don’t replicate Complexity

It’s near impossible to replicate complexity and let’s face it most churches in America are complex. If you have a menu approach to ministry where you pride yourself on having something for everyone it’s going to be difficult to replicate that at a new campus.

4. Going Multisite shines a light on your Strengths AND your Weaknesses

While your church may have some islands of strength to build on (just about every church does), it also has some weakness (again just about every church does). Multisite may amplify your strengths but it will do the same to your weaknesses, the ones you know about, and the ones you don’t.

5. Overextending yourself always Leads to Decline

One of my greatest concerns I see in churches going multisite before they’re ready is that they have a tendency to overextend themselves when it comes to staff, volunteers, finances, and so on. Over reaching always leads to decline and if you’re already stuck or declining multisite isn’t going to help.

How to Choose your Next Multisite Location

Thinking about going multisite? Is your church already multisite and trying to determine your next location? At the Unstuck Group we help Multisite Churches build effective strategies and actionable plans to lead into the future. This past week we had a quick email conversation about helping churches determine their next location. I thought I’d give you a bit of a sneak peak into some of those thoughts.

1. Go Where You Already Are

Do you already have people in that new community making the drive to one of your current locations? Do you already have a solid base and core group to start with? The ideal distance between campuses is somewhere between a 15-30 minute drive time.

2. Stay in a Culture that fits You

Is the new community similar to the one you’re already in? Are you going to have to make significant changes to your core strategies, ministries and style of presentation? If so, you may not want to try and break into that new market. If that new area requires making significant changes to who you are then you may be better off planting a church there instead of a multisite campus.

3. Location, Location, Location

Ever try and find a church that was tucked away in a neighborhood that was off the beaten path, difficult to find, and no one ever drove by it? Simply put, location matters. Is the location strategic?

4. Facility Fit

Space tells us how to feel and behave; it really matters (it’s why God was so detailed when He gave instructions about the temple in the O.T.). Does the facility fit you? Does it look and feel like you? Or can it be renovated to reflect your culture? Practically speaking, does it have enough parking, space for kids, and space for your style of weekend worship services?

5. Financial Stewardship

Does the location make sense financially? Does it fit your financial model? No, the church isn’t a business, and we’re not in this for a strong bottom line or for shareholders. We’re doing this so that more people will know Jesus. There’s much more at stake than money, eternity is at stake for many people. That’s all the more reason that this decision should make financial sense, because there’s more than money at stake.
