Avoiding My Multisite Mistakes

For the past seven years I’ve been serving as an Executive Pastor in a large multisite church in the Phoenix metro area…before that it was a single site megachurch in the Phoenix metro area…but adopting a multisite strategy changed everything. If you’d have asked me back in High School when I was called into ministry if I ever wanted to be an Executive Pastor at a Mega-Multisite church I probably would have replied, “What’s an Executive Pastor and what does Multisite mean?”

Recently I’ve been hearing stories of churches that went multisite somewhere along the way as a strategy to reach more people and deliver growth to a new community that are now releasing those campuses to be their own independent churches, shutting campuses down, or abandoning their multisite approach altogether.

I’m a firm believer in multisite as a strong and successful strategy to deliver growth into new communities for the right churches. I believe in it so strongly because I’ve seen so many people get to meet, know and follow Jesus that otherwise would not have been reached. But not every church is ready to go multisite.

The statistic still holds true that only 15% of multisite churches ever get past 3 campuses. It doesn’t have to be that way for you and your church. Here’s a few mistakes that I’ve made along the way that I hope you can learn from.

The Campus Pastor

Unfortunately, every time we’ve hired a Campus Pastor from the outside it hasn’t worked, every time. However, every time we’ve promoted someone from the inside, even if they’d only been on the team for a year, it’s been a win. One of the worst mistakes I made was hiring in a Campus Pastor from the outside and putting him on a campus that was the furthest away with the least visibility to coaching and the Central Team. He wasn’t a bad guy by any stretch of the imagination, we just didn’t put him in a situation to succeed.

Location, Location, Location!

We’ve started one campus in a set up and tear down situation. It met in the biggest, newest high school in the community. The room they met in had a pitched floor, theatre seating and a great stage. It was nicer than most churches! The problem was it was in the wrong location, it was buried in a neighborhood. As soon as we relocated that campus to their own facility on a major road with the right volume of drive by traffic, parking and accessibility it grew by nearly 50%.

Give Rope Don’t Take It

Multisite provides the opportunity to come up with all kinds of new solutions. Those new solutions 9 times out of 10 don’t come from central team that serves all of the campuses, they come from the campuses, because they’re the ones closest to the people. The trouble is when every campus is coming up with their own solutions it can make for not only complexity but straight up conflict between campuses and the central team. I’m all for innovation, but we’ve learned that there’s no innovation without first communication…and we’ve learned it’s much easier to give a little rope along the way and margin to contextualize and innovate than have to corral the horses and take that rope back once it’s already out there.

It Cost More Than You Think

Going multisite forced us to change our entire financial approach. We had church planted for years, and honestly church planting was a pretty low financial investment compared to starting a new campus. When you plant a church, you may send out a leader or two, you may send some families to go with them, you financially invest in it for a season and you may provide coaching for a while. But then once it’s birthed it’s pretty much on its own. When you launch a multisite campus you’re on the financial hook for the whole thing. If finances get tight you have to figure it out. You can count on multisite costing more than you think.

4 Ways Churches Misspend Money

Churches get funny when it comes to money. Generally, churches have a hard time talking about money publicly and few have a clear generosity strategy. When it comes to financial planning and actually spending money in a way that gets them to the vision God’s called them to, the majority of churches I’ve interacted with are all thumbs.

Here are 4 ways I’ve seen churches misspend money and a couple of ideas to hopefully challenge your thinking.

Budget on Hope

I’ve interacted with too many churches that build their budget based on hope. Instead of budgeting based on the previous year’s actual financial performance, they forecast future financial growth on their gut or their version of “faith.” Churches that budget this way often experience little financial margin, budget freezes, hiring freezes, and even layoffs. If this is your church, I’d challenge you to take a wiser approach to money and keep in mind that Proverbs is in the Bible too.

No Cash Reserves

Some churches live hand to mouth financially. There are a lot of reasons this happens. The real danger in living hand to mouth financially and having little cash reserves on hand is that churches unknowingly put themselves in a position that doesn’t allow them to follow Jesus. By not carrying 6-8 weeks of cash reserves on hand not only are you unnecessarily exposing your church to financial risk in lean moments, but you are also not positioning yourself to say yes to opportunity that Jesus may bring your way.

Too Much Cash Reserves

You may have just read that and thought to yourself, “This guy is crazy, I’m never reading this blog again!” How could a church possibly have too much cash in the bank? When churches choose financial security over taking risks and following Jesus…It may be time to take some of that money out of the bank and fuel somethings that could reach some new people for Jesus.

Build the Budget Based on the Past

I’ve found that many churches keep the same basic financial line items year over year with little change throughout the years. Carrying those line items forward consistently and allocating based on the past instead of aligning money to new vision can be dangerous. Great budgeting starts with vision clarity. Once you have clarity about where you’re going building a calendar that reflects your strategy about how you’re going to get there is next. Once that’s complete, budgeting becomes fairly easy because money is just the fuel that funds the strategy that gets you to your vision.

8 Keys to Defining your Multisite Strategy

Currently there are more than 8,000 churches across America that consider themselves to be multisite churches. These multisite churches vary in denominational affiliation, theological persuasion, size of attendance, physical location and facilities, teaching (video or live), ministries, and style of worship. Churches are proving that there are a lot of ways to do multisite. Many churches are just jumping into the deep end of the pool and figuring this multisite thing out as they go. While you can do that, I’d suggest that a stronger way to launch and continue launching campuses is to nail down your strategy as much as you can ahead of time. While there a lot of models and variations of models to choose from there are 8 keys to developing an effective multisite strategy that I’d encourage you to wrestle with before you launch your first multisite campus.

1. Teaching

Are you going to deliver teaching via video or live in person at every campus? Are you only going to hire Campus Pastors who are also good communicators? Will teaching be done by one primary communicator or by a teaching team? Will the same message be preached everywhere or will you allow different teaching on each campus? Early on in the multisite movement video was the way many multisite churches were delivering weekend preaching. That number has shifted and now it’s at about a 50-50 split of multisite churches that use live teaching and churches that use video.

2. Campus Pastor

One of the most important questions you are going to answer before you go multisite is, “Who is going to be the Campus Pastor?” Not only do they need to be a cultural fit, after all culture is transferred through people not systems, but they need to be a leader. They need to be able to turn followers into volunteers. Here’s more on “What Makes a Great Campus Pastor?”

3. Staffing

What is your staffing model going to look like at the new campus? What will the Full Time Staff to Church Attender ratio be? What roles are most important to fill at the new campus? What roles could be part-time or contract employees? Are you going to staff with a few people to get it going and add staff as it goes or are you going to staff more robustly for what you plan on attendance begin at the 1-year mark?

4. Facilities

If you’ve ever purchased a home before you know that location matters. 55-80% of your church lives within a 15-minute drive time of your existing church. The rest pretty much live within about a 30-minute drive time. That 15-30 minute drive time distance is the sweet spot. Build on an island of strength by identifying a location where you already have a high number of people driving from. Are you going to purchase land and build a ground up facility? Are you going renovate existing space? Are you going to have consistent environmental design standards so each of your facilities look and feel similar?

5. Launch Strategy

How are you going to identify a location, a staff team, a core team of volunteer leaders, build a communication for your church, and marketing strategy for the new community you will be in? It’s better to be strong in one location than weak in two. The average size of a multisite campus is 360 people. When launching a new campus ask yourself, can we send 200-400 people from our original campus and still be strong enough to keep moving forward and not cripple our sending campus?

6. Decision Making

What is going to be identical between all of your campuses and where will each campus have the opportunity to exercise a bit more independence? And better yet, who is going to make that call? What decisions will be made by the Central Service Team and what decisions will be made by the individual Campus Teams?

7. Financial Model

What is the plan for the new campus to be financially viable? How much are you going to plan on investing in each site to get it started and why? Most multisite campuses become financially self-sustaining within 3 years. But how much will it cost to get there? A lot of that is determined by your facility choice, the equipment you resource the new campus with, your staffing strategy, the economy of the new community you’re going into, and how many givers are going to move from the sending campus to the new campus, and of course the growth rate of the new campus.

8. Ministry Model

Before you launch determine how consistent your ministries will be between campuses. Will the new campus do every ministry that the sending or original campus does? If you’re not going to reproduce it than is it something that should be eliminated?

How to Choose your Next Multisite Location

Thinking about going multisite? Is your church already multisite and trying to determine your next location? At the Unstuck Group we help Multisite Churches build effective strategies and actionable plans to lead into the future. This past week we had a quick email conversation about helping churches determine their next location. I thought I’d give you a bit of a sneak peak into some of those thoughts.

1. Go Where You Already Are

Do you already have people in that new community making the drive to one of your current locations? Do you already have a solid base and core group to start with? The ideal distance between campuses is somewhere between a 15-30 minute drive time.

2. Stay in a Culture that fits You

Is the new community similar to the one you’re already in? Are you going to have to make significant changes to your core strategies, ministries and style of presentation? If so, you may not want to try and break into that new market. If that new area requires making significant changes to who you are then you may be better off planting a church there instead of a multisite campus.

3. Location, Location, Location

Ever try and find a church that was tucked away in a neighborhood that was off the beaten path, difficult to find, and no one ever drove by it? Simply put, location matters. Is the location strategic?

4. Facility Fit

Space tells us how to feel and behave; it really matters (it’s why God was so detailed when He gave instructions about the temple in the O.T.). Does the facility fit you? Does it look and feel like you? Or can it be renovated to reflect your culture? Practically speaking, does it have enough parking, space for kids, and space for your style of weekend worship services?

5. Financial Stewardship

Does the location make sense financially? Does it fit your financial model? No, the church isn’t a business, and we’re not in this for a strong bottom line or for shareholders. We’re doing this so that more people will know Jesus. There’s much more at stake than money, eternity is at stake for many people. That’s all the more reason that this decision should make financial sense, because there’s more than money at stake.

Avoiding the Multisite Mothership Syndrome

In August, 2012, Leadership Network released a report stating that over 5,000 churches are now multisite churches (churches that meet in more than one location for worship). It’s a growing trend that first began with mega-churches, but has now expanded to churches of all sizes. One of the natural tendencies in a multisite church setting is to drift towards having one “main campus” that is driving the ship. It makes sense, because at some point there was an original campus and it is strategic to minimize redundancy and the duplication of efforts when possible. But, if not careful, the original campus can quickly be seen as the “Mothership,” a corporate headquarters making policies and calling all the shots. This can lead to a breakdown in unity through unhealthy competition, frustration and even resentment.
