Getting Your Church Staff Team Unstuck

You can have a great vision, but if the team isn’t healthy and high-performing, the church won’t experience health and growth.

More than ten years ago (gosh that’s hard to believe) I started The Unstuck Group. This was after being a part of several great teams both before and during my life in ministry. My sophomore basketball team wasn’t so good. I cheer for some teams that aren’t so good. (I’m looking at you…the Cleveland Browns.) But, when it comes to my workplaces, I’ve been on winning teams.

I think my experience being a part of great teams clouded my perspective about helping churches get unstuck. I thought all we had to do was help churches align around vision, strategy and action plans. If we did this, it would lead to healthy, growing churches.

In many cases, that was true. Unfortunately, it doesn’t work in every situation. What I learned was this—

you can have a great vision, but if the team isn’t healthy and high-performing, the church won’t experience health and growth.

For the first 10 years of The Unstuck Group, we’ve been solely focused on church health, but that’s about  to change.

A couple of years ago I started talking with my long-time friend Lance Witt about helping us design a process to help teams get unstuck. Since then, he’s written a phenomenal book on that topic. The book addresses both the health and performance of becoming a high impact team.

Then, last December, a group of us got together and started to map out a new process to help teams live out the principles Lance wrote about in his book. We designed Unstuck Teams to address these aspects for having a higher impact team:

Any leader worth his or her salt will pause right now a do a little self-assessment. Which of those six areas are a strength in your leadership? Which of those six are weaknesses? Here’s a hint. Your team will reflect your leadership in all six of these areas.)

In my experience, it’s rare to find a team that’s firing on all cylinders in each of these areas. I’ve worked with teams who are healthy, but lack in the area of performance. I’ve worked with teams who appear to be getting results, but team is not healthy and relationships are strained.

In some instances, it wasn’t about health or performance at all. Instead the culture was  toxic or the structure wasn’t well-defined. Employees didn’t know who was responsible for what. Some didn’t even know their own roles and responsibilities. As you can imagine, none of these gaps set the team up to have a significant impact. And when the team is not right, the church will never be healthy.

After designing the Unstuck Teams process, Lance joined our staff full-time. I wish Lance could join every team full-time. He not only writes and trains leaders on these topics, he lives them out. Lance is an incredible leader. (I would use that “he’s smoking what he’s selling” cliche, but Lance is from Colorado. I don’t want you to take it literally.)

Over the last six months, Lance and the team have been fully developing the tools to address the six aspects of high impact teams. Then they started test-driving everything. That included piloting the new Unstuck Teams process with four distinctly different churches. Our entire team gathered in Phoenix this past December to get a preview as well. I know I’m biased, but it’s an unbelievable process.

This probably will not shock you. My strengths as a leader are around performance, systems and structure. I really have to work hard at the health side. I have to be intentional about what it takes to create the right culture. I can lead in those areas, but it’s not my natural wiring. I have to really discipline myself about how I invest my leadership capital in those areas. I want to make sure those aspects of our team don’t suffer.

My suspicion is that you are no different than me. In some of these areas you have strength as a leader. In some of these areas there is weakness. Those areas of weakness can prevent your team…and your church…from having its greatest impact.

Over the next weeks and months, you’re going to hear more of my voice on this topic. You may get tired of hearing my voice on this topic. I’m willing to take that risk. I know the health and performance of the team will dictate a church’s Kingdom impact.

In other words, if your church is stuck, it might be because your team is stuck. You don’t have to remain there. Let us help you take a step forward in your leadership while we help your team get unstuck.

More than eighty percent of churches are currently sitting on the downward slope of the typical church life cycle.

That feels staggering to me. And truthfully, it can be discouraging looking at data like this.

At The Unstuck Group, we measure church growth by life change. I’m glad if people are visiting your church, but if few of those are experiencing and meeting Jesus, something’s missing.

I feel a responsibility to equip leaders with the resources to lead more people to Christ. And gosh, if I can be part of more life change, that’s something I definitely want to do. But my hope is you’ll take advantage of these resources to bring change and lead more people to Jesus.

Top Posts of 2018 #2 “5 Core Issues that will Fuel Growth in your Church”

Every church leader I meet with wants to know what they need to do to grow their churches. The majority of these leaders are well intentioned and really have a sincere desire to see people who don’t know Jesus, meet Him. I wrote this particular article at the beginning of 2018 hoping to give church leaders some insights, based on the 100’s of churches we work with at the Unstuck Group, that could help them fuel growth in their churches this year. I hope it was helpful.

Stuckness is no respecter of the “brand” or “flavor” of a church. All kinds of churches across America are stuck. Large churches, small churches, old churches, new churches, Baptist churches, Methodist churches, Nazarene churches, Presbyterian church and even non-denominational churches are stuck.

At the Unstuck Group we’ve literally worked with hundreds of churches and one of the many things we’ve learned along the way is that there are 5 Core Issues that keep churches stuck.

The good news is that in 2018 your church doesn’t have to stay stuck.

This year your church can take a different approach. I’m not talking about trying harder, I’m talking about trying different. I’m also not talking about making some risk free small tweaks. If you want different results you’ve got to adopt a different strategy and employ different tactics.

Discipleship Pathway

I’ve seen a lot of churches that offer a myriad of classes, small groups, and a grocery list of ministries that clutter people’s lives and compete for time, promotion, money and participation. But it’s rare to find a church that has a clear strategic pathway for people who are new to following Jesus to move towards knowing and following him. Is your church providing a menu of ministry offerings or clear next steps for people who connect with your church to become more fully devoted followers of Jesus?

Leadership Development

While many church leaders search for an off the shelf tool or some new content that is promised to produce leaders in their church they forget that the Church itself is the greatest leadership development engine that’s ever been designed. How deep is the leadership bench at your church? Most churches are struggling to identify their up and coming young leaders. Is your church attracting, identifying, and intentionally developing young leaders? Most are hopeful that it will somehow happen, but hope isn’t a strategy. Mission / Vision

Clarity is king. Without clarity churches are left to fumble around in a fog and hope for the best. When everyone on the team has clarity, and knows where you’re going and who is supposed to do what next things can really get moving. Unfortunately, the majority of churches aren’t very clear about their mission (why they exist) or vision (where they are going), and so they stay stuck. Here’s a post that will help you and your team gain more clarity on your mission and vision.

Communications

It’s not uncommon in churches to find ministries competing for “air time” in the weekend worship services. Many church staff members mistakenly think that if “their” ministry offering isn’t announced on the weekend then it’s not important and it can’t be successful. As a result, churches end up relying on the weekend bulletin and announcements in their services as the extent of their communication strategy. They communicate everything to everyone, hoping to get someone involved. If it’s not announced from the stage then they spam people to death with constant emails that are just ignored or deleted. Volunteers

A simple but deep truth that seems to have been forgotten is that volunteering is discipleship. Volunteering is not just about roles that need to be filled anymore but people that need to be developed. The role of the Church Staff Member isn’t to do the ministry but to equip the church to do the ministry. While most church staff would generally agree to that statement, few are actually doing it. 20 Helpful Metrics for Measuring Church Health

Our team at the Unstuck Group is passionate about providing resources for church leaders to help them succeed.

Everyone has opinions, speculations and ideas around the current trends and why they are happening. But, it’s tough to defy numbers. When deciding to publish The Unstuck Church Report a few months back, our team felt strongly about taking common questions and producing an objective resource that church leaders can apply to their ministry. We find this so critical to church growth and health and we are excited to share the data we collect to give church leaders a snapshot of up-to-date church health trends.

The third edition of The Unstuck Church Report: Benchmarks & Trends in U.S. Churches is out! From attendance to leadership to giving, this report gives church leaders insight into the key metrics of church health, including Ministry ReachStaffing and LeadershipConnection, and Finances.

Get the Report

Here are a few insights you can expect to find:

  • One in five churches has gone multisite. Of the churches surveyed, 80% are in one location and 20% have committed to a multisite strategy and are meeting in multiple locations. That’s an increase from previous reporting periods of churches that are using a multisite strategy.
  • About 3 of every 5 adults and students participate in some kind of small group. Churches are seeing 58% of their adults and students participate in a group.
  • Giving is increasing for churches. The per capita giving was $46 per week. That’s up from $42 in prior reporting. To calculate this number, children’s attendance is removed so that per capita giving is measured against adult and student attendance.
