Top Posts of 2019 #7: “How to Build a Problem Solving Culture at your Church”

I mentioned when I began this countdown that team culture came up. I’ve fielded a lot of questions from church leaders on this topic and this post resonated with those conversations.

The best ideas don’t always come from where you think they come from.

In the Church we tend to hire professional pastors who are supposed have all of the answers. After all pastors go to seminary to learn theology and all kinds of good stuff about the Bible and how to teach it. The very nature of the structure lends itself to people thinking pastors have the answers. But guess what? We don’t. We may have some of the answers and even a few good ideas from time to time, but we don’t have all of the answers and we certainly don’t have the best ideas in the room.

The best ideas typically come from people who are closest to the problem.

So, for all of you who want to lead in a big church here’s one of the unfortunate implications of that statement. The larger the church is that you serve at and the more removed you are from day to day interaction with volunteers and people who attend your church, the more likely it is you have no idea what the best ideas are, in fact you probably don’t even know what the biggest problems are.

But your culture needs to allow ideas to flow up, input to be given and problems to be solved. Many churches never come to close to identifying or solving their biggest problems because their culture won’t allow it.

Here’s a few ideas about how you can start changing that.

1. Ask Good Questions

Asking instead of telling can quickly shift the culture of a team. Telling people what to do actually keeps them from learning to problem solve and think for themselves. Even if you have a strong opinion and you think your idea is the right idea, exercise restraint and start asking questions like, “What do you think we should do?,” “What do you think is best for our church?,” and “Is what we’re doing actually working?”

2. Push Decisions Down

If low level decisions consistently get escalated to high levels, then you’ve got a culture that is preventing you from solving problems. People are afraid to do the wrong thing, so they are escalating everything for input. Start to refuse to make decisions on things that you know others should be deciding on (otherwise you’ll train everyone to come to you for every decision). Do you have to make this decision?

3. Do Something About It

If you ask for input and then don’t actually do anything about it, you are training people not to answer you. If all you ever do is listen to problems, identify problems or talk about problems, the biggest problem you may have is a lack of courage to act.

4. Allow People to Make Mistakes

Each of my four kids can walk. I know that may not impress many of you, but there was a time when they were younger they could only crawl. When they got old enough and strong enough they would pull themselves up using a piece of furniture and attempt to take a step or two. They always failed. Every single one of them failed. There were some bumps and bruises and painful crash landings. But they’d get back up and try again. My wife and I would sit a few feed away from them and literally cheer them on. We’d tell them how proud of them we were for taking one lousy little step. You get where this is going. If you want to build a problem-solving culture in your church, you’ve got to cheer on little steps, little failures, and all of the moments they get back up and try again. Demeaning them won’t help them walk.

Top Posts of 2019 #8: “5 Characteristics of Churches that Change”

So this post about how to lead through change (code for how to help a declining church start growing again) comes in at number 8 this year.

Over the past 7 years working with the Unstuck Group I’ve consulted with all kinds of churches. Small churches, large churches, single site churches and multisite churches, churches that are denominationally entrenched and non-denominational churches, urban churches, rural churches and yes suburban churches.

Many of those churches have gone on to get unstuck and produce all kinds of great fruit, seeing many people meet Jesus and experiencing a reinvigorated season of ministry.

Unfortunately, not every church gets unstuck, but for those that do there are some common characteristics that I’ve observed.

Personal Ownership

Churches that change and get unstuck take personal ownership. They don’t blame previous leaders, they don’t blame the economy, they don’t blame what’s happening in their community, they don’t blame the people attending the church, and they don’t even blame the devil. Churches that change get to the point where they stop making excuses for not growing and reaching new people for Jesus. These churches don’t play the role of a victim. These church leaders intuitively know that you can’t change what you can’t control…and they know you can’t control much…but you can control your attitude, your effort, and your approach. These churches are willing to change all three of those things.

Justice Oriented

Somewhere along the line the leaders of churches that experience real genuine change acquire a holy discontent with the status quo. They begin to see that staying where they are and doing things the way they’ve been doing them would actually be wrong. Maybe even sinful. A sense of justice rises up in them prompting them forward to a new future with a different approach that produces different results.

Courage

Churches that actually change understand that change is going to be difficult. They know that it’s going to be painful. They know that not everyone is going to go with them on this new journey to reach people far from Jesus. They often times even admit that it’s going to be a bit scary. They simply have the courage to do it anyway.

Action Oriented

Often times these churches have gotten stuck because they’ve been risk adverse or more oriented towards keeping people they already have happy as opposed to doing new things to reach new people. Every church that I’ve seen change and get unstuck has adopted a new approach that has required them to take new action.

Strong Point Leadership

Something that I consistently see in churches that get unstuck and change is that they’re led by strong Sr. Pastors. Now don’t hear what I’m not saying. They’re not all led by dynamic communicators or incredibly gifted leaders. But they are led by Sr. Pastors who are strong and are willing to leverage whatever gifts God has given them to move the ball forward. Often times that simply means that they’ve accumulated relational trust over a long period of time and they’re willing to cash that trust in to move the church forward. Instead of riding off quietly into the sunset they’re willing to go out with their guns blazing so to speak.

Top Posts of 2019 #9: “Leaders are the Culture”

Thanks for joining me in this countdown of my top 10 posts from 2019. Team culture came up a couple of times in this list…this one comes in at number 9.

Everywhere I turn it seems like people are talking about culture. Team culture, staff culture, and organizational culture. How to build a healthy culture and how to avoid a toxic one. But what about the culture at your church? How do you know what your church culture actually is and how can you change it if you don’t like it?

A church’s culture is determined by the defining set of values, attitudes, beliefs, and behaviors of the Sr. Leadership Team. This could be the Sr. Pastor, the Staff Team, a Board, Deacons or a group of Volunteer Leaders depending on the size and nature of the church. Another way to say it is, show me the top 3-5 decision makers or leaders in your church and I’ll show you who your church is going to be and the culture you’re going to have in a couple of years.

Culture is something that is usually unnoticed, unspoken, and unexamined in churches. As a result, few churches ever take steps towards intentionally defining and building a healthy culture; instead it usually happens by default.

It’s common to see churches fall into ruts and get stuck in the familiar traps of, “just preach the Word,” “just reach people,” or “just build disciples.” The problem is building a healthy culture in a church; particularly a healthy leadership culture is never “just that easy.”

While every church already has a culture, most of them “happen on accident.” As the leader you have to create the culture. And here’s a truth about culture you may have never thought about before…

Leaders are the culture

Their behaviors, their attitudes, what they allow, what they address, how they approach people, the decisions that they make, how they dress and carry themselves, how approachable they are, the list goes on and on. All of this tells people how to behave.

This is why I can play a name association game with you, and by saying Jeff Bezos you automatically think about Amazon. Or if I say Mark Zuckerberg you think Facebook. Or if I say Steve Jobs you think Apple.

This is because over time every organization takes on the personality of the leader. This is how the organization takes its cultural cues. Some leaders understand this and are wise and intentional about it while others lead without thought as to how their behavior is building or eroding culture.

Because leaders are the culture at your church, the easiest and fastest way to change the culture at your church is to change the leader at your church.

Change the leader, change the culture

Obviously, a new leader is a leadership change and will result in a change to the culture. But I’m more so referring to the leader themselves changing and growing. This is why everything gets better when the leader gets better.

If you’re the leader at your church and you want a better culture on your team and at your church, than change and be a better you. Pay close attention to the culture of your church because it is a mirror for you and your leadership, and after all you are the culture.

Why a Great Strategy Won’t Grow your Church

If you know anything about me, you know that I’m a strategy guy. It’s how God has wired me up. It’s my best place in the Church. Strategy bridges the gap between where we are and where we’re going.

Mission answers the question: “Why do we exist?”
Vision answers the question: “Where are we going?”
Strategy answers the question: “How are we going to get there?”

Strategy, I believe, is the greatest missing link in a majority of churches today. The church has a great mission. Jesus picked that for us. Most churches aren’t short on vision. They have big God given dreams of what a preferred future looks like. They just don’t know how to align all of the pieces of the church and design a clear pathway to get where they want to go.

But as much as I love building and executing a great strategy. A great strategy alone won’t grow your church. And that’s because…

Love is more important than strategy

If I have the best strategy in the world but don’t have love, it’s worthless. If that’s sounds vaguely familiar, that’s because it should be. In 1 Corinthians chapter 13 the Apostle Paul writes that even though he may have incredible gifts, abilities, and do incredible God sized things…without love he says it’s literally worthless.

  • A great strategy without love is hollow, provides an empty promise, and ultimately creates a cancer that erodes your team and your church.
  • A great love without strategy is equally hollow because it doesn’t provide a pathway for action to help more people experience the love that they need.

All of that being said, if your church needs help building and executing a great strategy to get where Jesus wants you to go, I’d recommend you take a look at the Unstuck Group. These guys really are the best strategic consulting group for churches out there!

Why it’s Good for Ministry to be Difficult

Over the last couple of decades of full-time local church ministry, I’ve seen my fair share of difficult ministry moments. Like many of you I’ve experienced incredible wins and painful setbacks.

Anyone who’s been in local church ministry for more than 5 minutes knows that it’s not always rainbows and unicorns. Ministry can have incredibly difficult seasons and sometimes we can face what seems like insurmountable obstacles.

And that’s good…

Difficulties often force us to take a Different Direction:

When things become difficult in ministry sometimes the right thing to do is to push through and give more effort. But sometimes difficulties provide an opportunity to take a different approach and get different results. Either way, the best way to silence your critics is not to shout or fight back but to simply keep going and prove them wrong. So if you have to give more effort or take a different approach, either way, keep going!

Difficulties provide a Mirror for our Leadership:

When the lights come on and the whistle blows, and the game clock begins to tick it’s too late to practice and perfect your craft. Difficulties are a gauge for us to measure how we’re growing as a leader. Difficulties reveal our leadership capacity and effectiveness.

Difficulties help us Develop a Greater Capacity:

Often times you don’t know you can, until you do. One more mile, one more rep…one more. Everyone knows that overworking can lead to all kinds of unhealth and ultimately kill you. But people have a tendency to forget that underwork can lead to all kinds of unhealth and kill you just the same. Life change isn’t easy. The cross wasn’t easy. Difficulty is good for church leaders because it helps us develop our leadership muscle, mental toughness, and remind us to rely on the One we’re doing all of this for. Don’t give up just because it’s difficult. God can do more in you and through you than you think He can.
