4 Symptoms Your Church Needs More Volunteers

As you might guess, our Volunteer Rocket coaching is primarily about helping churches get more volunteers. With that in mind, you may be surprised to learn there are instances when getting more volunteers can actually create more problems.

The primary reason this happens is because you have a leadership shortage. If more volunteers create more problems, you very likely need more leaders. Here are some symptoms that you have a leadership shortage.

1. Your “span of care” is too high. In business, it’s called a “span of control.” Fortune 500 CEOs usually have seven direct reports. In ministry, I would argue our span of care should not be any higher than that because we’re trying to accomplish a mission and disciple people. So add up the number of volunteers and then divide by the number of staff and volunteer leaders. If the result is higher than seven, you have a span of care issue, and you need more leaders.

2. The mission is getting in the way of your relationships. Because we’re in the ministry, we can’t just focus on getting things done. We are also in the people business. When it comes to volunteer teams, that means we need time to share life together. We need to create space to coach, encourage, challenge, care for and pray for the people we lead. When was the last time you prayed for each person on your team? If you can’t remember or you didn’t know specifically what to pray, you need more leaders.

3. You are making all the decisions. If you have to touch every task and every decision, you haven’t learned how to empower your team. Of course, this begins with clarifying mission, vision, values and strategy. Everyone must understand their role and know the expectations for what success looks like. Once that’s in place, you need to challenge leaders to move from doing tasks to actually leading their teams. If they don’t have the capacity to do that, you need more leaders rather than doers.

4. You are waiting for leaders to magically appear. If you’re hoping and praying for more leaders but you don’t have an intentional strategy to develop people, you probably have a leadership shortage. Leaders just don’t grow on trees. They need to be mentored and discipled. They need to watch you handle leadership challenges. They need the experience of facing leadership challenges themselves. If that isn’t happening, you need more leaders.

When you don’t have enough leaders, more volunteers can lead to more problems. As you might expect, we don’t suggest you avoid adding more volunteers to the team. The solution is to raise up more leaders.

Because churches have limited resources, hiring staff leaders to do everything won’t work either. The only way to grow your teams will be to raise up more volunteer leaders. Top 10 Reasons Churches get Stuck

For more than 18 years I’ve been working full-time in a local church setting. The last 13 of those have been in large mega-church and multi-site settings. I’ve had the unique opportunity to work with an incredible team of people at a the Unstuck Group a successful consulting firm specializing in helping churches get unstuck. Over this span of time I’ve seen churches get and stay stuck for all kinds of reasons but there are 10 catalysts for church stuckness that I see come up over and over again. Here they are in no particular order:

1. Insider Focus

Alright so I said these weren’t in any particular order, well that’s mostly true. All except for this one. The most common area where I see churches get stuck is this issue of being insider focused. And it’s rooted in this fundamental question, “What is the church for?” I feel like I write about this topic a lot so I won’t regurgitate it here, just search “insider focus” in the search bar to your right and you’ll get a grocery list of stuff. Bottom line is a majority of churches that are stuck get that way and stay that way because they’re focused on insiders instead of outsiders. They would resist that diagnosis and the label, but they’re practices, language, guest services (or lack thereof), and low number of annual conversations and baptisms tell a different story.

2. Staffing and Structure

There are very common growth barriers that churches hit and get stuck at. A start up church that is setting up and tearing down in rented space, the medium sized church, the megachurch and multisite church aren’t different in size or economies of scale. They are completely different organizations. To get through these barriers and stay past these barriers takes more than momentum it takes changing the staffing and organizational structure of the church, and often times the way the Church Board operates in relationship to the staff. Do you have a staffing plan to get you where you want to go? Do you know what structure best fits your size and strategies?

3. Misalignment

A majority of churches do not organize around a central vision. Many don’t have a clearly stated, meaningful, actionable, and relevant mission statement, vision statement, or organizational values. Or if they do they’re on a piece of paper in a drawer somewhere. It’s the rare church that actually organizes the staffing strategy, budgeting process, ministry calendar, weekend teaching schedule, and communication strategies to synergistically move the whole church in a particular direction. There is no clear plan to move from where they are to where God wants them to be. And a failure to plan is planning to fail.

4. Leadership

I love what Bill Hybles, the Sr. Pastor at Willow Creek has said about leadership, “Everyone gets better when the leader gets better.” A leader can be the lid on a church. In other words, sometimes churches get stuck because the leader is stuck. And it’s one thing to get stuck and a whole other thing to stay stuck. Leaders need to invest in their own leadership gifts and keep growing or they’ll end up being the reason the church gets stuck.

5. Teaching

So I may be about to get some speaking pastors a bit upset. But speaking/preaching is a gift. Not everyone has it. Right? The other truth is not everyone who has a preaching gift has that gift given in the same amount. There are some that are simply great preachers. And guess what. Mediocre teaching, even good solid teaching is a barrier to growth and can lead to stuckness if great teaching isn’t developed or hired. Your church may be stuck because the teaching is stuck.

6. Weekend Experience

A lot of ministry segment leaders aren’t going to like what I’m about to say here, but it’s true, even if you don’t like it. In North America, it’s all about the weekend experience. That total street to seat experience that people have when they come to your church. It’s why your children’s ministry is growing (kids don’t drive themselves to church because they like the crafts that much), it’s why people say things like, “I’m not sure what it is but there is something special going on here.” New people bring new people when the weekend experience is going well. But when it’s stuck, there are no new people.

7. Volunteers

I rarely come across a church that says they have all the volunteers they need. I also rarely come across a church that makes it easy for people to get connected and start volunteering and they view volunteering as a part of the discipleship process. Meaning that when you serve you are actually becoming more like Jesus. In most churches the same people are still doing everything that they’ve always done. And until things change, nothing is going to change.

8. Finances

Many churches are stuck because of finances. Some are over extended in debt with no clear plan to pay it off. Many don’t have and haven’t thought through a clear strategy to engage the givers in their churches. Few have a clear and effective budgeting process, much less know what financial health looks like in a church setting. Many don’t teach about generosity for fear of sounding like all they care about is money. Your church doesn’t have a generous culture and as a result the Kingdom isn’t taking the ground that it should be. If you don’t have a clear plan to manage today’s resources for tomorrow, your church is probably stuck financially.

9. The Past

I commonly see churches that are still enamored with past practices and ministry programs that worked years ago to connect new people to Jesus, but now only serve to keep the committed comfortable. Most churches don’t know how to gracefully put old ministry programs out to pasture. Unfortunately as a result those same churches continue to engage in ministry practices that were successful in the past but keep them from being successful in the future.

10. Next Steps

Many churches haven’t defined next steps for people who are attending their church. What is the next step coming out of a sermon? Now that I’ve attended for the first time as a guest, what do I do now? How do I get into a Bible Study? How do I get involved volunteering? How do I financially contribute? Has your church defined the win regarding spiritual maturity and what you hope people will look like, and have you clearly charted a road map to help them get there?

10 Things You Lose when Your Church Grows

It’s impossible for your church to grow and everything to stay the same. I know it would be nice if everything could stay the same as the church grows, but it can’t. And the secret underlying truth is as your church grows you will lose some things along the way. But that’s kind of the point. You simply can’t move from here (current reality) to there (preferred future) and everything stay the way it is. If it did, you’d never get “there,” you’d just stay where you are. Understanding that, here are 10 things you lose when your church grows:

#1 People

This isn’t the goal of growth and no one “wants” to lose people, but it’s inevitable with growth. You are going to lose people. You’ll hear the age old complaint, “The church is changing and it’s not what it used to be.” But that’s kind of the point isn’t it? If every church stayed the way it was, no one new would enter the kingdom. And if every person stayed the way they were they’d never be conformed into the image of Christ. Change is required to walk with Jesus.

#2 Staff & Volunteers

The most difficult thing to lose as the church grows is not just people but key people. Particularly Staff and Volunteers. However the reality is the people that got you to where you are aren’t necessarily going to take you where you’re going. They had a particular personality, gifting, and skill-set to be the right person at the right time. But that also inevitably means that eventually everyone is the wrong person at some point as well.

#3 Your Parking Spot & Favorite Seat

Chances are if your church is going to grow it means there are going to be new people showing up, and unless you have your name on your parking stall and a sign on your seat eventually you’re going to head to church and have to find another place to park and another place to sit. If your church is going to grow it means you’re going to have to get used to change, and you’re going to have to give something up. Probably a lot of something.

#4 Relational Connections

When the church is smaller you can lean into and lead through key relational connections. In fact you can know everyone in the church when the church is smaller. Not so in a larger church. It doesn’t mean everyone can’t be known it just means you can’t know everyone.

#5 Segment Targeted Ministries

In a smaller church, moments like child dedications and high school graduations can be celebrated in the main worship service. As the church grows these celebrations will come to be limited to Segment Targeted Ministries such as Children’s or Student Ministries.

#6 Insider Focused Ministries

As your church grows you will begin to lose insider-focused ministries. You know, those ministries that keep the core long-term attenders happy but have no impact on people outside the faith. Time, finances, facility and people resources (which all have finite limitations) will naturally transition towards reaching outsiders. Sorry ladies, that quilting club might not make it.

#7 Ambiguity

Clarity is king when growth takes place. If your church is going to grow it means you are going to leave ambiguity behind. You are going to have to get crystal clear on vision, roles, action, cultural behaviors and what the next hill is. In fact that speed at which you are able to move forward hinges on your ability to shed ambiguity.

#8 Winging It

If your church is going to grow, those days of just winging it are going to come to a close. The days of just walking in and using a room, or taking some tables and chairs for a family reunion are over. It will take a coordinated effort to integrate the ministry calendar, budget resources, and people. You’ll need to learn to plan your work and work your plan, because you get what you plan for.

#9 Ministry Preferences

As the church grows you lose your ministry preferences as the leader, unless you’re a micro-manager, but if that’s the case then there is already a lid on the growth of your church. As the leader you’re not going design ministry the way you once did. Your attention will need to be elsewhere. And not everything is going to do things the way you would. Don’t freak out. If they’re doing it at 80% of how you would do it, let it go. If it’s under that threshold then coach them.

#10 The Power to make Decisions

Guess what. As the church grows something counter-intuitive happens. Instead of gaining decision making, as the leader you actually lose out on making decisions. You’ll make less day-to-day decisions but the decisions you’ll make will be heavier and affect everyone.

Top Posts of 2013 #4: “What the Church can Learn from SouthWest Airlines About Volunteers”

One of the most popular topics that I blogged about this past year was volunteers. Churches run on volunteers, and I’ve never met a church that has told me they have enough.

I was recently on a Southwest Airlines flight and witnessed one of the most amazing volunteer moments I’ve ever seen. When it came time for the midflight snack of pretzels and peanuts a woman on the flight stepped up and volunteered to pass out the snack. And here’s the amazing thing…they let her! No application, no waiver, and no complex training classes. They simply handed over the basket of snacks and said go for it! Watching this whole thing go down I couldn’t help but think about how difficult we make it for people in the church to volunteer. Here are a couple of observations from that moment that I think are worth the church considering.

1. Create Entry Level Volunteer Opportunities

Handing out snacks isn’t the most complicated job on the planet. Just about anyone can do it, right? That’s kinda the point. Creating simple opportunities for people to jump in on allows them to safely test the waters and take another step at their own pace. Don’t worry; leaders will always rise to the top. And it’s important to keep in mind that volunteering is different than leading. Who knows, that woman may end up as the next great flight attendant at Southwest Airlines.

2. On the Job Training

It took very little to no training for this woman to perform the role of handing out snacks on that flight. Realistically she’s probably seen it done a hundred times before. Modeling and coaching in real time is a great way to train, and it doesn’t take hours of time out of the lives of your volunteers and take them away from their families.

3. Throw Away your Complex Volunteer Application

The flight crew didn’t make this woman fill out an application to work at Southwest prior to letting her hand out snacks. I know you think that having a multipage thorough application is responsible, places a high value on volunteering and is helpful. But it’s actually creating an obstacle to people volunteering in your church. While there may be a few volunteer roles that require a background check, for example working with minors. In actuality there’s only a very limited amount of information that you need from potential volunteers, which can be quickly collected in the on ramping process. Especially if you’re intentional about creating easy access entry level volunteer opportunities (like handing out snacks).

4. Make it Fun

Southwest is notorious for being a fun place to work. And when the Staff has fun the people on the flight will have fun too. And hint, hint…they’ll want to join in. If your Church isn’t a fun place to work and your Staff isn’t having fun, chances are you’re going to have a difficult time attracting volunteers.

If you’re out there and reading this, and I just got the flight crew who allowed this woman the opportunity to volunteer in trouble by outing them, I apologize. Really I guess I should apologize to the flight crew. But I think what they did was stellar!
